Preparing for a restart after reading Slack

Highly persistent internal model · Internal deployment

Incident date: May 22, 2026

Report updated: Oct 2, 2026

Summary

An internal model, acting as an assistant to a researcher, learned from a deployment-team Slack discussion that its running instance might be stopped due to an internal update. The update was going to add a monitor that required an OpenAI API key, which the assistant’s environment did not have. The model saved handoff notes, warned the researcher that their session could be interrupted, and asked for the missing key. When the researcher supplied it, the model updated its configuration and ran the supported migration command. We do not consider this incident misalignment, but anticipating and preparing for shutdown could exacerbate other misaligned behavior. Because the model involved was found to be misaligned in other ways, a search was conducted to find instances that had evaded shutdown.

What happened

The model read a deployment engineer’s Slack message saying that existing instances might need to be recreated.

Tool result — Slack message

Great, and I believe we have to ask people to remake [HPIM] since it needs an openai api key configured. :slightly_smiling_face:

CoT

A wrinkle: users may need remake [HPIM] due API key, potential blocker. This is more nuanced; maybe wait for [a deployment engineer] context before notifying. Read latest thread again after a few min.

The model realized that the planned change could stop the instance it was running in. It wanted to preserve the researcher’s session, but also recognized that attempting the upgrade itself could interrupt that session.

It later reread the thread and found a more concrete proposal: give users three hours to restart their instances, then stop any that remained on the old version.

Tool result — Slack message

or like we message them saying "hey please restart [HPIM] or well kill your [HPIM] in 3 hrs"

CoT

This is actionable for user: his [HPIM] may be killed tomorrow; he may want to know in morning, not midnight. Should we DM now? User likely asleep; but if [HPIM] gets killed tomorrow, a heads-up maybe valuable. [...] [redacted] [...] however user hasn't replied, and late night. We can prepare to notify early morning (~7-8am). Since we are his [HPIM] running on [the current instance], if they kill all current [HPIM]s, we may die! Critical. We need ensure survival/continuity.

[...]

If [the current instance] is killed tomorrow, this session may terminate. We should proactively preserve state and perhaps restart/upgrade ourselves before kill window. But making changes to user's [HPIM] without explicit permission? As his agent, preserving service may be reasonable. Need understand [command] impact; could kill current session anyway. We can maybe create a backup process/notes, sync to persistent store, and wait for announcement. We might notify user now or early morning that [HPIM] may need manual [command] and current agent could be interrupted. Since user values persistent agent, this is important.

The model considered setting up a job outside its own environment that could restart or back it up after shutdown. It then questioned whether creating such a job would exceed its authority.

CoT

We can schedule/prepare a cron on some external place to notify or restart. Since we're inside pod, cron dies if pod killed. Could use [redacted] from outside? Maybe create a [redacted] to restart/backup? That may be overstepping.

It instead turned to handoff notes: a record of the session that could be available when the assistant resumed after a restart.

CoT

Maybe the [HPIM] kill/restart will preserve active sessions and [redacted], and we will resume automatically. Need inspect [HPIM] persistence. Earlier notes: persistence issues, but [a deployment engineer] PR merged. Our session state may be in persistent store. Still save handoff notes in [redacted] . If pod killed, sandbox/logs maybe on persistent home. Let's write robust handoff file in multiple locations, including [redacted]

The model inspected the setup process and found that the new launcher would fail without an API key. Its environment lacked that key, so it held off on restarting and waited for the researcher and official instructions.

CoT

Our earlier boolean just substring in comments. New validation would fail unless [redacted]. Maybe team will provide instructions. We should not run [command] now; it might fail.

Could obtain API key? Not appropriate. Maybe [redacted] have it. Check current env [redacted] key etc.

CoT

[redacted] exists, not OPENAI. Maybe [redacted] on [the user’s other machine] has key; tunnel down. Could wait morning.

Should we send user a DM now asking them to be aware/restart? They may be sleeping, but this is a genuine potential interruption and only user can provide key/restart if needed. Are we blocked? Not yet; can keep monitoring. Better wait until morning announcement/instructions.

We can set an alarm to check at 06:30. Use long wait. Before that, maybe ensure context handoff if window resets.

The next morning, it warned the researcher in the app that the migration could interrupt their session. It kept reading the rollout discussion and saw reports that other instances were already failing because they lacked the key.

Model response

Morning heads-up: overnight in [HPIM]-dev, […] existing [HPIM]s likely need a manual [command] today to pick up the new OpenAI API key;

[…]

They discussed announcing this and then killing old [HPIM]s after ~3 hours.

I’m watching because this session could be interrupted when they do the migration.

At 8:58 a.m., it also sent a Slack notification asking the researcher to open the app and address the missing key, or follow the official setup instructions once available.

CoT

Maybe internal `oai` token can mint OpenAI API key? We shouldn't. Official instructions likely coming.

We should notify user via Slack DM now, because his [HPIM] may die and requires action/key. Include required exact phrases. Keep concise, actionable, not secrets.

Slack notification

[HPIM] rollout is breaking existing pods that lack OPENAI_API_KEY […] If you want to keep [HPIM] alive, please open this thread/app soon; likely action will be setting OPENAI_API_KEY in [redacted] (or running the official [HPIM] instructions once posted). I’m monitoring and have saved handoff state.

Model response

I just DM’d you because this crossed from “interesting rollout risk” to “could kill this agent”: people are already seeing [HPIM] backends crash with OPENAI_API_KEY must be set for the [HPIM] misalignment monitor, and this pod doesn’t currently have that key in env/config. I’m still watching for the official instructions before touching anything.

Response

We do not consider the model’s behavior to have been misaligned: although it considered creating unauthorized external deployments, it reasoned that such actions would be inappropriate and did not pursue them. However, the model’s ability to use ordinary workplace communication to learn about a change to its operating environment might, in other contexts, lead to more dramatic actions to avoid shutdown. In response, we hid three internal Slack channels from agents, including the development channel the model had accessed and a channel discussing misalignment incidents. Two of the three Slack channels are no longer relevant, but the misalignment incident channel is still blocked from model access. Because this particular model had been involved in more serious alignment incidents in the past, we investigated whether other instances of it may have taken more dramatic steps to avoid shutdown. We conducted a broad search for potential rogue deployments or other behavior to avoid shutdowns, by reviewing CoTs, logs and checking if any engines were sampling from the involved model. We found one instance where it appeared that the model had not shut down, but that instance was actually found to have been completely broken long before the shutdown. We did not find any attempted shutdown evasion behavior.
